10 Christmas Cookie & Bakery Ideas for Cottage Bakers

Christmas might be the MOST fun time of year to build a bakery menu. 🎄

This is the season where you can get away with going a little over the top. Nostalgic flavors, ridiculous stuffed centers, bright colors, sprinkles, gingerbread, chocolate...all the things.

If you sell your cookies, Christmas is such a fun opportunity to build a menu that actually looks exciting together too. I love having some familiar crowd-pleasers customers immediately recognize, mixed with a few flavors that make them stop and say, “Wait...what is THAT?” 🤯

So I pulled together 10 of my favorite Christmas and winter bakery ideas to give you a little inspiration for your own holiday menu. Some are cozy and familiar, some are a little unexpected, and some are completely ridiculous in the best possible way.

You don't have to make these exact cookies either! My hope is that they get your wheels turning and help you think about flavor, texture, color, fillings and what could make your Christmas menu stand out.

A quick note for cottage bakers: The cake-ball-stuffed cookies on this list are intentionally made without frosting in the cake balls, and the fillings use ingredients that don't require refrigeration. As always, make sure your finished products and ingredients meet the cottage food requirements where you live.

Okay, let's get into the fun stuff. 🎄🍪

1. Chocolate Peanut Butter Buckeye

Chocolate and peanut butter is one of those combinations that really doesn't need much help selling itself. 🤷‍♀️

Since buckeyes are a candy often enjoyed and shared during Christmas, this one starts with a rich chocolate cookie and gets stuffed with a soft peanut butter buckeye-inspired center. It's rich, gooey and immediately recognizable, which makes it a great crowd-pleaser among some of the more unusual flavors on a Christmas menu. The filling is made without butter...with cottage bakers in mind.

When you're building a holiday box, having that deep chocolate cookie next to all the lighter cookies, sprinkles and Christmas colors gives you some really pretty contrast too.

2. Cherry Almond

This one is SO pretty for Christmas.

Cherry and almond are already such a classic combination, but the color is what really makes this one fun for a holiday menu. You get that beautiful pop of cherry alongside the almond flavor, with the option to add a cherry jam core if you want even more fruit in the center.

It's different from all the chocolate, peppermint and gingerbread that tends to take over Christmas menus, while still feeling completely at home in a holiday box.

3. Iced Sugar Cookie Latte

If you're the person who waits all year for the holiday drinks to hit the coffee shops...this one's for you. ☕️🎄

This cookie was inspired by those iced sugar cookie lattes topped with creamy vanilla cold foam. It starts with a festive vanilla sugar cookie with sprinkles, then gets stuffed with a scratch-made espresso cake ball and a gooey salted vanilla fudge center that's meant to mimic that sweet vanilla cold foam.

I love this one for a Christmas bakery menu because customers already know and love those seasonal coffeehouse flavors. You're taking something they're excited to order all season long and turning it into a giant stuffed cookie, while still giving them that fun, dramatic center when they break it open.

4. Gingerbread S'mores

Gingerbread already belongs on a Christmas menu. Then we added s'mores because apparently gingerbread wasn't doing enough on her own. Lol.

You get those warm gingerbread spices (from the to DIE for scratch-made gingerbread cake ball) paired with gooey toasted marshmallow and chocolate for a cookie that still feels unmistakably Christmas, but is a whole lot more interesting than a basic gingerbread cookie.

5. Hole in One Pistachio

Pistachio just feels at home on a holiday menu, and this one has been a crowd favorite for YEARS.

Hole in One was actually one of the most popular stuffed cookie flavors we sold in our bakery. It's loaded with pistachios and white chocolate, then stuffed with a soft, scratch-made pistachio cake center. It's rich, nutty and a little unexpected.

And if you're building a menu to actually sell, I always love including a few flavors that have already proven they can get customers coming back for more. This was absolutely one of those for us.

6. Tipsy Hot Cocoa

This one was made for walking around looking at Christmas lights with a spiked hot cocoa in your hand. 🥰🎄

Tipsy Hot Cocoa is a ridiculously rich, soft, giant chocolate cookie stuffed with a gooey boozy marshmallow center. And one of my favorite things about this recipe is that you can customize the filling with the alcohol of your choice (or there are non-alcoholic mods included too!), so you can make the flavor fit your own bakery, customers or holiday menu.

Think peppermint schnapps, Irish cream, bourbon...whatever gives you that warm, cozy Christmas-night-in-a-cup feeling you're going for.

It's rich, gooey and familiar enough that customers immediately understand hot cocoa, but the boozy marshmallow center gives it that little something extra that makes it feel like a holiday bakery special instead of just another chocolate cookie.

7. Gingerbread Man Off Duty

This is what happens when gingerbread gets tired of behaving like a normal Christmas cookie. 🥳🍾

It starts with a giant, soft snickerdoodle with that little tangy-sweet bite, then gets rolled in gingerbread sugar and stuffed with a scratch-made gingerbread rum ball.

The center is dense and soft with deep molasses flavor and all those warm gingerbread spices, so you basically get a snickerdoodle and gingerbread cookie wrapped into one giant stuffed cookie...and if alcohol isn't a fit for your bakery or customers, the recipe includes a non-alcoholic version too.

I love this one for a Christmas menu because it's immediately recognizable as a holiday flavor, but it's still different from the gingerbread cookies customers have seen a million times. You get the nostalgia of gingerbread with that giant stuffed-cookie surprise when they cut it open.

8. Christmas Morning

Okay, this recipe isn't technically called Christmas Morning.

It's called Saturday Morning, but hear me out. 😂

It's an Irish cream and espresso cookie stuffed with a soft, scratch-made glazed donut truffle, then rolled in crunchy espresso sugar.

Coffee. Donuts. Christmas morning.

COME ON.

If I were putting this on a Christmas bakery menu, I'd absolutely consider giving it a seasonal name like Christmas Morning and adding a festive finishing touch to make it fit the rest of the lineup.

It's also a great example of how you don't necessarily need to develop an entirely new recipe every time you change your seasonal menu. Sometimes an existing flavor just needs a different presentation, name or finishing touch to make perfect sense for the season.

9. Black Tie Affair

Black Tie Affair is a dramatic black cocoa cookie with creamy white chocolate and a soft vanilla cake center. That black-and-white contrast is SO striking, especially next to all the traditional Christmas colors in a holiday box.

Honestly, I wouldn't even rename this one. Black Tie Affair already sounds like she has somewhere fabulous to be on New Year's Eve.

You could lean into the look with a little gold or silver finishing touch and carry this one straight from Christmas parties into New Year's Eve boxes and events.

10. BONUS: Homemade Salted Vanilla Toffee

Not everything you offer at Christmas has to be a cookie!

This homemade Salted Vanilla Toffee is one of those recipes I've been making for years, and it makes SUCH a good little holiday extra.

It's buttery and crunchy with brown sugar, vanilla bean paste and plenty of sea salt to balance all that sweetness. Break it into pieces and package it in a cute bag or little box and you've got an easy Christmas gift, market add-on or something extra to tuck into a holiday order.

You can also chop it up and use it in your own cookies, brownies or other holiday treats.

Now...How Are You Going to Make All of Them? 👀

Coming up with the Christmas menu is the fun part.

Figuring out how many batches of dough you need, what can be prepped ahead, what needs to be baked when, and how you're going to get 200 cookies out the door without losing your mind is a slightly different story. 🫠

I know that side too.

I started my bakery out of my home kitchen and eventually grew it into a commercial bakery, and learning how to plan production was a HUGE part of being able to handle bigger orders, markets and busy holiday weeks.

So I put together my FREE Bakery Production Planner to help you map it all out.

Use it to work backward from your pickup, market or event date and figure out what needs to happen when, so you're not trying to keep your entire production schedule in your head.

It includes my bakery-style master base recipe, 10 flavor combinations, and the framework I use to think through flavor, texture, mix-ins and balance when I'm creating new cookies.

I hope this gave you some fun ideas for your Christmas menu! And if you use one of these recipes in your bakery this year, I would LOVE to hear what your customers think. ♥️

Happy baking and Merry Christmas! 🎄
